I "Saved" $800 on VR Headsets. That Decision Cost Us $4,200.
Procurement managers don't get to say "I told you so" very often. We sign the POs, we track the invoices, and when something goes wrong, we own it. So let me own this one.
When our training team asked for three VR headsets in early 2024, I compared specs and prices and made what I thought was the obvious buy: budget headsets at $199 each, instead of the HP Reverb G2 at $599 each. The savings: $1,200 off list price, $800 after our volume discount. I felt pretty good about that.
Eight months later, I had documented $4,200 in costs directly tied to that decision. The math made me reconsider how I evaluate every piece of hardware we buy.
The Surface Problem: "Everything Looks Wrong Once We Start"
The complaints started in week three. Our training team ran their first simulated safety orientation with the new headsets, and the feedback came back fast:
- "Text gets blurry when I turn my head. Fine when I stand still, but who does that in a training scenario?"
- "People keep asking why they can hear themselves in the headset. We've searched 'why do I hear myself in my headset windows 11' at least ten times this month."
- "Controllers drift after about 20 minutes. The virtual hands end up six inches away from your real hands."
My first instinct was user error. My second was software glitches. I tested one of the headsets myself for 30 minutes and saw every issue firsthand. The specs weren't wrong. The problem was that I had compared the wrong specs altogether.

I spent a month digging into this. I talked to our training team, our IT admin, and eventually a friend who runs a university VR lab. Three root causes emerged, and none of them showed up on a spec sheet.
1. Specs Describe the Chip, Not the Experience
Every VR headset lists resolution, refresh rate, and tracking. On paper, the budget units and the Reverb G2 were in the same conversation. But nobody prints the two numbers that matter for sustained use:
- Edge-to-edge clarity. The Reverb G2 uses Valve-designed lenses with a large sweet spot. Budget lenses have a small clear zone in the center, and everything outside it smears when you move your eyes. That's the "blurry when I turn my head" complaint. Your eyes move constantly, so a small sweet spot is effectively a bad lens.
- Comfort over 60 minutes. Weight distribution, face padding, strap adjustability. It's the line that determines whether your team actually uses the tool.
2. The "Hear Myself in the Headset" Issue Is Two Problems Stacked

I'm not an audio engineer, so I can't speak to the full Windows audio stack. What I can tell you from a procurement perspective: the physical design of the audio matters more than the printed frequency response, and it will never appear on any comparison table.
3. Client Perception Leaks Into Procurement Math
This is the one I cannot quantify cleanly, and it's the reason I now include quality perception in every hardware decision.
In Q2 2024, we did a client site visit to demo our VR hazard training. The client's HSE director put on the budget headset. His first comment: "The text is hard to read." His second: "This is what your employees use?" We didn't win that contract. I can't prove the headset was the deciding factor, but the client's evaluation notes listed "VR experience felt dated" as a concern.
Here's the thing: when the hardware feels cheap, it drags everything else down with it. The training content was solid. The curriculum design was solid. But the client couldn't see past the headset. Total hard costs: roughly $3,600. Plus about $600 in soft productivity costs I didn't formally count in the system.
That's what total cost of ownership actually looks like. The lowest quote on the invoice is not the lowest cost. It's a marketing illusion. In my experience, the gap between purchase price and TCO is the most dangerous hidden variable in hardware procurement—worse than currency fluctuations, worse than vendor reliability, because it's the one you can't spot until the invoices arrive.
What I Buy Now
We replaced all three budget units with the HP Reverb G2. Full disclosure: HP stopped producing the G2 in 2023, so you're buying remaining stock or refurbished units in 2025. That's a genuine downside, and I won't pretend otherwise.
But the G2 is the benchmark I evaluate every VR headset against, because of the specs that solved our actual problems:
- Display: Dual 2160×2160 LCD panels at 90Hz, with Valve-designed lenses. The sweet spot is noticeably larger, and the text-blur complaints stopped.
- Audio: Valve-designed off-ear speakers. No earcup pressure, no acoustic echo from the hardware side. We still disable Windows 11 audio enhancements as a standard configuration step.
- Tracking: Four inside-out cameras. It handles our training room lighting without modification—the lights we installed happen to work, but they're no longer required.
- SteamVR compatibility: The G2 runs Windows Mixed Reality for SteamVR. Valve's store documentation lists the G2's compatibility status directly—it's one of the supported headsets for SteamVR content.
- Comfort: The unit is front-heavy, honestly, but far better balanced than the budget units we had. Our trainers ran 90-minute sessions without the forehead-pain complaints.

Now, some balance. The Reverb G2 is not the answer for every headset need. If your team requires hearing protection on a job site, a Peltor headset is the correct tool—different problem, different purpose. If someone asks for gaming headsets for a console in the break room, a PS5 headset at a fraction of the price is the right call. Those aren't competitors to the G2; they're different categories. One of the hardest-won procurement lessons I've learned is knowing when a tool isn't the right fit.
For enterprise VR training—60-to-120-minute sessions, client demos, SteamVR content libraries—the TCO math favors headsets that meet the G2's bar. If you can source a G2, great. If not, the features above (large sweet spot, decent comfort, off-ear audio, lighting-tolerant tracking) are the checklist to measure against. Not the marketing numbers. The experience numbers.
